How to Pilot a Private AI SOP Assistant: A Practical Acceptance Checklist

Start a private AI SOP pilot with one workflow, current approved documents and a business-owned test set. Check whether answers use the right source, respect permissions and stop when evidence is missing. 1. Choose one workflow and assign a business owner

Choose a repeated information problem such as locating a receiving procedure or an onboarding instruction. Write the pilot boundary in one sentence: who will ask, which documents may answer, and which decisions still require a person. Assign an owner who can approve the source material and resolve conflicting instructions. Start read-only; finding a procedure does not authorize an ERP transaction.

2. Prepare a source register before indexing

Create one row for every approved source. Duplicate filenames do not identify the current policy. Check extracted text from scans, tables and diagrams against the original; a clear PDF image may produce incomplete searchable text. Keep restricted documents out until their access mapping is tested.

These are illustrative test prompts, not statements about an existing company procedure. Replace placeholders with approved documents and let their owners write expected answers before testing. 4. Record results with evidence

Keep the question, tester role, source revision, returned answer, citations and failure reason together. Mark whether the source supports the important statements and whether the answer stayed within scope. A correct answer with a restricted citation fails the access check. Separate retrieval failures, poor source material and unsupported reasoning so the owner can fix the actual problem.

  • Keep failed responses as well as successful ones.
  • Repeat ambiguous questions with different wording.
  • Record the model, retrieval configuration and test date for comparison.

5. Test changes before deciding to launch

Replace an approved SOP in a test environment and confirm that subsequent answers use the replacement. Revoke a test user's access and check retrieval, citations and conversation history under the agreed policy. Test unavailable sources and a retrieval failure. The assistant should report its limit rather than produce a confident procedural answer from memory.

6. Agree acceptance gates and an operating owner

Set project-specific release gates before reviewing results. An illustrative gate requires every permission and action-boundary test to pass, all critical answers to have supporting sources, and unresolved conflicts to reach a named owner. These are proposed conditions, not measured results or universal thresholds. NIST's voluntary Generative AI Profile supports documented evaluation in relevant conditions; it does not certify this worksheet or a deployment.

  • Launch a limited audience when agreed gates pass.
  • Repair documents when the source itself is unclear.
  • Delay expansion when access or unsupported-answer failures remain.
  • Assign updates, feedback review, recovery and recurring retests.
